Deliberate Practice in the Pursuit of Excellence

Many years ago a neighbor’s son, whom I shall call he-who-shall-remain-nameless, was frequently the butt of jokes within my family for being phenomenally ‘bright’ (academically-speaking) and stupendously useless, at one and the same time. His parents delighted in boasting that his IQ was off the charts, yet he was socially and practically inept. Although he sailed through exams in his early years, he did not live up to his potential, and turned out to be [pause to select a suitably charitable phrase] somewhat of a disappointment.

There have been plenty of studies regarding the correlation between IQ and job performance. However, while IQ is evidently a helpful predictor of future achievements, it does not negate the need for commitment, motivation, and application.

I feel rather sorry for he-who-shall-remain-nameless; I believe he was done a great disservice by his parents, as he felt he was so intelligent he didn’t need to apply himself to anything. However, as individuals we ultimately own responsibility for whether we make use of the abilities we are given, and seize the opportunity to practice them.

So, I was interested to read an article in this month’s issue of Talent Management magazine highlighting the achievements of certain high school students, and the schedule of study and practice that prepares them to compete in California’s Academic Decathlon. The article Human Performance discusses the ‘value of deliberate practice’ and also the implications for the workplace.

This may not be radical new thinking, but it provides talent management personnel with some persuasive arguments when seeking executive support for, say, providing a stimulating environment, creating increasingly challenging opportunities, reinforcing deliberate practice, and “rewarding successes until the successes become their own rewards”. Organizations that provide environments and opportunities that both challenge and interest their workers, and encourage deliberate practice, will be rewarded by increased commitment and motivation, as well as a higher level of expertise.

Sadly, this comes too late for he-who-shall-remain-nameless, who continues to meander aimlessly through life having wasted a superior level of natural ability that I freely acknowledge I never had, and very much envied.

Do you wear your stripes with pride?

school-uniformMy UK school days have receded into the far too dim-and-distant past, but I still remember our uniform.

Through 9th grade, the winter uniform at our all-girls school (junior high and high combined) was a traditional gray pinafore (skirt and bib), with striped shirt. 10th graders, however, were allowed to ditch the bib and wear a plain gray skirt. (The ultimate was in the final two years at senior and prefect level, when dress-code was further extended to any style of black skirt and solid color shirt.)

A typical ruse of the 9th graders (and later even 8th graders) was to unstitch the bib from the skirt, and replace with some kind of temporary fastening (velcro, poppers, or even just safety pins)! During the day, the bib was dutifully attached, with no outward signs of tampering. However, as soon as they left school premises in the afternoon, to head off into town or meet a group of boyfriends, they ripped off the bibs thereby achieving the appearance and status of those a year senior.

Of course, if they got caught by a teacher ‘sans bib’ there was hell to pay, but that just added to their sense of bravado – sounds pretty tame in comparison to what many teens get up to these days, doesn’t it! 🙂

On the other hand, 10th graders were not amused. They felt they’d earned the right to wear their senior uniform with pride, and that that right was undermined and devalued by the rules not being observed. (…and ‘they’, of course, included those who had themselves played the popper-game a year previously!)

In the military, uniform and rank are strictly observed. Each rank is immediately recognized for exactly what it signifies, by anyone with knowledge of the hierarchy. Officers wear their insignia proudly on their sleeves. There’s no opportunity to hide or misrepresent one’s position.

Not so in the corporate world.

Decades ago, the title of Secretary was a respected position. A true secretary had excellent typing and shorthand skills, as well as a great deal of responsibility for the smooth running of their bosses’ calendars and lives. Then, mere typists started calling themselves secretaries to inflate their resumes. Firms started advertising for personal secretaries, hoping to attract the cream of the crop, then personal secretaries became executive secretaries, until the word fell into such disrepute that the alternative terms Personal Assistant or Executive Assistant were spawned.

In 2007, Wharton School’s Knowledge@Wharton published an excellent article: Chief Receptionist Officer? Title Inflation Hits the C-Suite, discussing the cheapening of titles, and the reasons behind inflation infatuation! But it’s not just C-level; the same issue pervades every level of the corporate chain.

While companies have figured out that “many times it is cheaper to give people a title increase than a raise increase”, I believe they have created a rod for their own backs, not only by devaluing the titles, but more significantly by demeaning and alienating the employees who have genuinely earned their ‘stripes’.

As the article above notes: “Firms should be deliberate about how they give these title awards out to employees, because each additional person who gets a C-level title dilutes the currency of the title structure.”

How meaningful are titles where you work, and does your HR department care? Have you earned your stripes, or are you one of the unjustifiably bib-less? Do you see over-inflated titles as a necessity to represent your company effectively, or just an ego-trip at the expense of others?

Happiness @ Work?

What motivates most people at work include promotions and pay raises. These two factors certainly affect our happiness level at work – but they are often short-lived and sometimes leave you with more frustration than if you haven’t gotten any at all. For example: you may have recently got promoted, and yet you may think it took management far too long to give you the promotion you deserve. (This may be true but that should not rob you of the joy of receiving the promotion); Even if you were truly happy with the promotion or the raise (and better still both), that special feeling doesn’t last very long. Surely we can’t get promoted as often as we’d like – otherwise all of us would be CEOs or Presidents by now. So how do we go about finding happiness at work that doesn’t fade away like soap bubbles?     

Know Yourself
 
If you love what you are doing, you will be successful. (Buddha)    

It is clearly not possible to love EVERYTHING about your job – but you should ask yourself: 
       

  • Are you being challenged and do you enjoy the challenges?
  • Are you maximizing your strengths?
  • Are you developing your greatest potential through the peaks and valley of this constant rollercoaster ride working in a large corporation?
  • Are you doing the best you can?
  • Do you get job satisfaction from your job?
If your answers to above questions are mostly no, then you should take a hard look at your career. Perhaps it’s time for you to initiate a change! This is the perfect recipe to frustration, disappointment and unhappiness.     

If there are a couple of “No”s, then you should take the responsibility upon yourself to see how you can turn them to “yes”. You could be standing in your own way of happiness! For example, say you are a developer. If you are not maximizing your strength in “presentation” because all you do is writing technical design documents and code all day. You may be frustrated that you have amazing hidden talents waiting for your manager to discover and she/he STILL hasn’t discovered them yet. Let’s face it, your managers are not trained to be talent agents. You need to take the initiative to discuss this with her/him. Perhaps you could volunteer for community services such as hosting brown bags for knowledge transfers. (Most managers would love to see their employees being proactive).    

If all your answers are “Yes” – then congratulations! You have reached Nirvana!     

Know what YOU want is key to finding happiness at work– if you have no idea what floats your boat, then how could your manager know? Aligning your own career goals with the needs/opportunities of the business with the support of your manager will certainly get you a lot closer to reaching your goals.     

Without a clear goal, you will always end up somewhere else – perhaps even further away from finding happiness!     

Love What You Do
I am not talking about loving every minute of your job. That job probably doesn’t exist. (It’s like having adorable kids or puppies, they all have their least attractive moments.;-) ). We all know that we are at our best form when we do something we love. So if you don’t love what you do (or at least some aspects of your job), then you need to figure out what you are really passionate about and go after that!     

Be Adaptable
The truth is, you have to be comfortable with change no matter what you do – in fact you should fully expect it. You have to have the strength to accept things you cannot change – because change is the only constant in today’s world. Resistance causes pain, and pain can blind you to the opportunities for your growth that changes often bring. Ultimately, this resistance can affect your happiness at work (or what is left of it).

Be Positive
No one likes to work with a whiner who’s never happy and projects negative thoughts/attitude. Negative thoughts/words affect you and those around you on a subconscious level. People feel more at ease (and eager to help) when we are positive. There have also been countless studies that link negative thoughts to physical illnesses. For example, one recent study showed that Nuns who have positive thoughts live 10 years longer than those who don’t. Apparently being negative is a secret recipe to dying younger!     

Finally…
If you know what you want to do, do what you love and have the strength to overcome obstacles along the way with a positive attitude, I think you are on the right track to finding happiness at work!     

The ultimate gift to an employee

We all have talents and our job as managers is to bring out individual’s strengths and help them develop additional skills to be more successful at their jobs. This has a direct impact on employee engagement, retention, job satisfaction and of course the bottom line of the business. In order to do this, we need to create a safe and collaborative environment for team members to ask for help, give them resources to help themselves, as well as looking out for opportunities to challenge them to perform to the next level.
 
Easy said than done.
 
As managers we need to understand what motivates our team members to begin with (beyond money and stock), define and enforce core values with them as a team, and provide both constructive and positive feedback REGULARLY. It’s easy to give positive feedback (although we probably should do it more often) but giving constructive feedback is often the hard part of management – but it really is also the most critical aspect in helping someone with his or her professional growth.
 
On the giving front, we need to have the “right” intent. We give constructive feedback because we want someone to be more successful, not because we have an ill intent of busting him or her for doing something wrong. We need to be sensitive to the recipients and how they would react to the feedback. On the receiving end, it is important to have an open mindset and understand that constructive feedback really is something coming from someone who wants you to do better– no matter what career level you are at. I think the biggest impediment to improvement in most people is that they tend to tie their egos to problems and therefore are reluctant to identify and talk openly about improvement areas without becoming defensive. Mistakes are good – if we learn from them! It’d be wonderful if we are perfect, but to err is human. Just last week I made the mistake of spelling “Principal Developer” as Principle Developer” in a chat room. Someone kindly pointed out in a fun way and asked if the “Principle Developer” would develop principles? Instead of becoming defensive (which would have been a natural instinct), his correction actually helped me made a mental note to be more careful with my spelling. I am grateful that he didn’t want me to look silly in the future. Having the right (open) mindset in receiving constructive feedback is key to self-improvement. While some of us take time to self-reflect, we all have blind spots and we should always be thankful to those for taking the time to point out things we can improve upon so we can continue to grow! Fortunately my manager, peers and directs are very good at both giving and receiving constructive feedback. We have really helped each other grow over time. I truly believe that the ultimate gift to an individual is giving him/her honest and sincere constructive feedback to help with each other’s continued growth – the sky is the limit!
